Here's something most agencies won't tell you.
A lot of business owners don't fail at marketing.
They fail at choosing who does their marketing.
I've seen it again and again.
A business owner came to us after working with another agency. Big promises. Shiny reports. Zero real customers.
Every time he asked what was going on, the answer was the same:
"It takes time."
Worse, he didn't even have a proper agreement. He didn't know what he was paying for.
That's not marketing. That's a trap.
So in this post, I'll show you the 9 digital marketing agency red flags I've learned to spot from the inside.
Yes, I run an agency myself. That's exactly why I know where the shortcuts are hidden.
Let's dive in.
Red flag #1: They guarantee results before seeing your business
"Page 1 on Google in 30 days."
"100 leads guaranteed."
Sounds great, right?
Here's the problem. Nobody controls Google's rankings. Not me. Not any agency.
Results depend on your market, your offer and your budget.
An honest agency gives you a range. Not a promise.
Red flag #2: Your ad account is in their name
This one hurts the most.
Some agencies create your Facebook page, ad account or website under their own login.
Looks harmless at first.
Then you leave… and you lose everything. Your data. Your audiences. Sometimes your page.
Your Meta Business account, Google Ads, Google Analytics, website and domain should all be in your name.
The agency gets partner access. That's it.
Red flag #3: No clear agreement (or a one-sided one)
Remember the business owner I mentioned?
He had no idea what he was getting each month.
That's by design.
A vague agreement protects the agency, not you.
Always get these in writing:
- What you get every month (in numbers)
- The monthly fee
- Your ad spend (separate from the fee)
- The notice period to exit
Red flag #4: Reports full of likes, but no leads
Reach: 2 lakh.
Impressions: 5 lakh.
Leads? Silence.
Big numbers look good in a PDF. They don't pay your rent.
A real report shows leads, cost per lead, calls and sales.
Red flag #5: "It takes time" is the answer to everything
To be fair, some things really do take time.
SEO can take months.
But a good agency shows you early signs of progress. Rankings moving. Cost per lead dropping. Better ads being tested.
If you get excuses instead of progress, that's a red flag.
Red flag #6: The price is too good to be true
"Everything for ₹5,000 a month."
I get why it's tempting.
But think about the maths.
One Delhi agency guide points out that below ₹10,000 a month, an agency can only afford roughly two or three hours of work a week on your account.

So what fills the gap?
Templates. Copy-paste posts. And promises nobody plans to keep.
Cheap often ends up being the most expensive option.
Red flag #7: They can't show proof you can verify
Screenshots are easy to fake.
Ask for real examples from businesses like yours.
Then check them yourself:
- Look up a brand's live ads for free in the Meta Ad Library (link: https://www.facebook.com/ads/library/)
- Search Google to confirm any ranking they claim
- Ask to speak with one current client
If every client is "confidential"… be careful.
Red flag #8: You don't know who's doing the work
The person who pitches you is often not the person running your campaigns.
Ask directly: "Who will handle my account every day?"
If you get a vague answer, the work may be outsourced to people you'll never meet.
Red flag #9: They're still using an old playbook
Digital marketing changed a lot in the last year.
Meta's ad system now uses AI to decide who sees your ads. That means fresh, varied ad creatives matter more than narrow targeting.
Google now shows AI-written answers above many search results too.
So ask: "What have you changed in your approach this year?"
If they look confused, their methods probably haven't caught up.
Already stuck with a bad agency? Do this first
Don't panic. And don't cancel in anger.
Follow these steps in order:
1. Get admin access to your ad accounts, page, website and Google Analytics.
2. Download your reports and campaign data.
3. Read your agreement for the notice period.
4. Then give notice in writing.
Access first. Exit second.
Green flags: what a good agency does instead
Quick checklist. Save it.
✓ Audits your business before promising anything
✓ Keeps every account in your name
✓ Puts the scope, fee and exit terms in writing
✓ Reports leads and sales, not just likes
✓ Tells you who's doing the work
✓ Gives honest timelines, not guarantees
What a real result looks like: Contentofy
Talk is cheap. So here's a real report.
Contentofy is a subscription business. They create PPTs and study material for coaching institutes.
Their goal was simple: get more conversions from Google Ads, without the cost per conversion shooting up.
We ran their Google Ads from 1 March to 30 April 2026.
Here's what happened compared with the two months before:
| Metric | 1 Jan - 28 Feb, 2026 | 1 Mar – 30 Apr 2026 | Change |
| Conversions | about 74 | 446 | about 6x |
| Cost per conversion | ₹76.28 | ₹48.63 | 36% lower |
| Conversion rate | 18.00% | 22.40% | +4.4 points |
| Avg. cost per click | ₹13.73 | ₹10.89 | 21% lower |
| Clicks | 411 | 1,991 | about 4.8x |
| Ad spend | ₹5,645 | ₹21,691 | about 3.8x |
Notice something?
Spend went up about 3.8x.
Conversions went up about 6x.
That's the point. When you scale a good account, each result should get cheaper, not more expensive.
And look at what's in that table.
No likes. No reach. Just clicks, conversions and cost per conversion.
That's the kind of report you should expect from any agency.
FAQ
Q. How do I know if my digital marketing agency is fake?
A. Watch for guaranteed results, accounts kept in their name, no written agreement and reports with no leads. Two or more of these is a serious warning.
Q. Can an agency guarantee first page on Google?
A. No. Google decides rankings. A guarantee is a red flag.
Q. Who should own my ad account?
A. You. Always. The agency should only have partner access.
Q. Is a cheap agency worth it?
A. Rarely. Compare what you get every month, not just the price.
